Summary

Your most reliable engineer has gone quiet. They still hit their deadlines and they aren't hostile. They're just less present than they were a year ago. Most leaders read this as a training gap, a change management problem, or someone who needs more time with the tools.

This roundtable starts somewhere else. The work changed shape. Engineers who spent careers creating now spend a growing share of their time reviewing, verifying, and correcting output they didn't write. In LeadDev's 2026 Engineering Leadership Report, 41% said their team feels less motivated than 12 months ago, and what leaders described was rewarding creative work being displaced by the maintenance and review of AI-generated code. One called it a babysitting chore. Recognition systems haven't caught up, so the people absorbing that shift are doing invisible work and drawing their own conclusions about what they're worth here.

We'll compare what's actually happening on our teams, look at where the usual playbook backfires, and pressure-test what a leader can say instead. Candid discussion, no slides. Bring a person you're worried about.
